That moment – when a feature is discussed, shaped, and approved – is where security is quietly decided.
Long before developers open their laptops.
Long before testers prepare test cases.
Long before any security review happens.
It starts in a meeting where nobody thinks about security.
People are talking about:
- What the user should be able to do
- How fast this needs to be delivered
- Which systems it should connect to
- How smooth the experience should feel
All important things.
But almost nobody asks:
"What if someone tries to misuse this?"
And that is how security slips away – without anyone noticing.
Not because the team is careless.
But because the team is not trained to think this way.
A simple example :
Imagine you are building a feature where users can upload documents.
The discussion usually covers:
- Allowed file size
- Supported formats
- Where the file will be stored
- How the user will view it later
Looks complete, right?
Now add one question:
"What if someone uploads a file with the intention to harm the system?"
Suddenly, the conversation changes.
You start thinking about:
- Validating the file properly
- Scanning it before storing
- Restricting how it is accessed
- Preventing it from affecting other users
Same feature.
Very different design thinking.
This is what security before code looks like.
Why fixing later never really fixes it
When security is thought about only during testing or review, the team often hears:
"This design is risky."
But by then:
- The feature is built
- Timelines are tight
- Rework is expensive
- People resist changes
So the team adds patches, workarounds, and quick fixes.
The feature works.
But it was never truly secure in its design.
Security is not a tool. It's a question.
You don't need security tools in the first meeting.
You need better questions.
Questions like:
- Can this feature be abused?
- Can one user access another user's data?
- What happens if someone sends unexpected input?
- Are we trusting the user too much?
These questions cost nothing.
But they save months of pain later.
This is not only for security teams
This way of thinking is useful for:
- Developers – because secure design makes coding easier
- Testers – because you start testing for misuse, not just functionality
- Product owners – because you design safer features
- Leaders – because fewer security issues mean fewer business risks
Security becomes part of how you think about features – not something you remember at the end.
What "secure by design" really means
It doesn't mean complex standards.
It doesn't mean slowing down development.

Before approving a feature, ask how it could go wrong.
