The Shiny Toy Trap: Why Your Million-Dollar Phishing Tool Won’t Work

Before my very own eyes, I watched a leader in the cybersecurity department spend my salary on a new security solution with a phishing simulation module. They did so unflinchingly and with the confidence only an unlimited budget could give. I ate my words as they boasted that this would change the security culture in the department, bragging about "AI features" and cutting-edge technology. They even bragged about the "deal" they got, noting that this was cheaper than what the vendor normally offered.

"They normally charge double that, but I talked them down over dinner…"

If you haven't lived in the operations trenches, you might not know the herculean effort it takes for security analysts to keep their eyes trained straight ahead, straining to prevent them from rolling in a complete circular motion when leaders speak. No shade to that leader, though. Money matters, and that "discount" was going to be a feather in the cap to whoever approved his headcount. But as someone who spent a decade on the front lines, I knew the reality: that exact same leader could be pinging me on Teams the very next week asking for an ad-hoc investigation because he — you guessed it — clicked something he shouldn't have.

Oh, but won't our shiny new toy save us?

For a brief period in my career, I had purchasing power. I know how exhilarating it can be to talk a vendor down and get that rare pat on the back. But ultimately, fancy enterprise tools cannot replace something much simpler and infinitely more sustainable: education and culture.

"But Stephanie, that's too simple to work! What about user error? Users are the problem!"

No, they aren't. Users are stressed, overworked, and actively encouraged to move fast. And moving fast produces mistakes. Limiting the fallout from those inevitable human moments is why you pay your security teams in the first place. But mitigating risk doesn't require spending a fortune on complex software modules that teams rarely configure or fully adopt. All it takes is one off moment at 3:14 PM when you have 20 browser tabs open, a meeting starting in six minutes, and a pissed off manager breathing down your neck.

In my course, Cybersecurity Awareness: Phishing, I focus on the component missing from most vendor sales decks: psychological savvy.

Being technically literate is helpful, but psychological savvy is what actually keeps people safe. It means learning not to be ruled by base-level human reflexes in high-pressure corporate environments. It means encouraging people to pause and evaluate the emotional pressure behind a message before clicking, entering credentials, or hitting approve.

So many incidents I responded to in my career came down to someone forgetting that pause — again, and again, and a little more. Not because they were careless, but because corporate conditioning taught them to obey authority at all costs:

• Maybe, just maybe, even the CEO can wait thirty seconds for you to verify an urgent wire transfer or gift card request.
• Maybe, just maybe, if you aren't logging into a system at 1:00 PM on a Tuesday, you shouldn't instinctively tap "Approve" on that MFA push notification.
• Maybe, just maybe, internal IT would notify you through official channels before calling out of the blue to ask for remote administrative control of your laptop.

If your entire security posture relies on human beings never making a mistake under stress, your architecture is broken, not your workforce.

But I can't expect an entire corporate culture to shift overnight. I am only one woman, after all. For now, I would ask that you, dear reader, challenge the status quo. Because it ultimately comes down to an honest question: Do leaders want people to move fast and give them things exactly when and how they demand them at all times? Or do they want employees to consider the whole picture and will they trust employees enough to pause without breathing down their necks?

Stop expecting a six-figure software license to solve an attention and culture problem. Teach your people how to spot the emotional hook, give them permission to slow down, and build an environment where reporting an "off moment" is met with gratitude instead of blame.
