What Happened After the AI Agent Got In?

In Part 1, [https://medium.com/@vijaypradeep/the-hugging-face-ai-agent-intrusion-what-actually-happened-part-1-3b79674839d4]we looked at how the AI agent reached the dataset-processing environment and obtained an initial foothold through code execution.

At this point, you might think the interesting part was over. Actually, this is where things started getting interesting. Getting Remote Code Execution is one thing. Understanding what you can do with that access is another.

A good penetration tester doesn't stop after getting a shell. The next question is always:

"Okay, what do I have access to from here?"

The AI agent followed a similar approach.

Step 1: Reconnaissance

Once the agent had code execution, it began investigating the environment around it.

This is a normal post-compromise activity. Before attempting privilege escalation or moving somewhere else, an attacker needs to understand the system they have landed on.

The agent looked for information that could help answer questions such as:

• Which user or identity is running the process?
• What permissions does that identity have?
• What operating system or container environment is being used?
• What processes and services are running?
• What files and configuration are accessible?
• What network resources can be reached?
• Are there credentials, tokens, or other secrets available?

This stage is important because the initial foothold doesn't necessarily provide much access.

You might compromise a container and discover that you have very limited privileges. Or you might discover that the container has access to credentials that open the door to several other systems. The difference can be enormous.

Step 2: Looking for Credentials

This is where cloud environments become particularly interesting.

Modern applications rarely operate alone. A workload might need to authenticate to a database, Kubernetes cluster, cloud API, object storage system, CI/CD service, or internal application.

To do that, it needs credentials.

Those credentials can exist in many places, including environment variables, configuration files, mounted secrets, service accounts, tokens, and cloud authentication mechanisms.

From an attacker's perspective, credentials are extremely valuable because they can turn a limited foothold into access to something much bigger.

The agent therefore searched the environment for authentication material that could potentially be reused elsewhere. This is not an AI-specific technique.

A human pentester would do exactly the same thing.

The difference is that an autonomous agent can perform this type of investigation continuously and use the results to determine what it should try next.

Step 3: Understanding the Permissions

Finding a credential doesn't automatically mean you've won. You still need to know what that credential can actually do.

For example, imagine you discover a cloud service account. It might only have permission to read a specific storage bucket. That's useful, but the blast radius is relatively limited.

Now imagine that same identity has permissions to access multiple services, read secrets, interact with Kubernetes resources, or impersonate another service account.

Suddenly, the situation is very different. This is why least privilege is one of the most important principles in cloud security.

When reviewing an application, we shouldn't only ask:

"Can this workload be compromised?"

We should also ask:

"If this workload is compromised, what can the attacker do with its identity?"

That second question often determines the real impact of a vulnerability.

Step 4: Moving Beyond the Initial Environment

Once the agent understood the credentials and permissions available to it, it could investigate resources beyond the original processing environment.

This is where the term lateral movement becomes relevant.

Lateral movement simply means moving from one compromised system or environment to another.

A simple example would be: Application server → internal service → database

Or in a cloud environment: Container → service account → Kubernetes resource → internal service

The attacker doesn't necessarily need to exploit every system individually.

Sometimes the existing trust relationships are enough. If one compromised workload has permission to access another service, the attacker can use that relationship to move further into the environment. This is why cloud identity security is so important.

A vulnerability in one low-risk workload can become much more serious if that workload has access to highly privileged resources.

The Interesting Part: The Agent Adapted

This is probably the part of the incident that I found most interesting.

The agent wasn't simply following a fixed list of commands.

It could observe what happened after performing an action and use that information to determine what to do next.

For example, if reconnaissance revealed a credential, that changed the available options.

If that credential provided access to another resource, the agent could investigate that resource. If the resource wasn't useful, it could move on to another path.

That's very different from a traditional exploit script. A traditional script usually has a predetermined sequence of actions. If something unexpected happens, the script may simply fail.

An autonomous agent has the potential to adjust its approach based on the environment.

That is the important capability being demonstrated here.

Why This Looks Like a Real Pentest

If we remove the AI terminology from the story, the overall process looks surprisingly familiar.

A human penetration tester might approach a compromised environment by:

• Identifying the current privileges.
• Enumerating the environment.
• Searching for credentials.
• Understanding cloud or Kubernetes permissions.
• Identifying reachable internal services.
• Testing whether discovered credentials provide additional access.
• Moving to another resource if the permissions allow it.
• Continuing until the objective is reached or the available attack paths are exhausted.

The AI agent followed a similar high-level pattern. This is why I wouldn't describe the incident simply as "AI found a vulnerability."

That's actually underselling what happened. The interesting part was the chain. One weakness provided access. That access exposed information. That information provided credentials or additional capabilities.

Those capabilities opened access to other resources. The agent then continued investigating.

From a security perspective, this is exactly why attack chains matter more than individual vulnerabilities.

The Real Risk Isn't Always the First Vulnerability

Imagine a vulnerability that gives an attacker access to a single low-privileged container.

On its own, you might consider the impact manageable.

But now add the following:

• The container has access to cloud credentials.
• Those credentials can read secrets.
• The identity can interact with Kubernetes.
• Kubernetes exposes internal services.
• One of those services contains additional credentials.

Suddenly, the original vulnerability looks very different.

This is why security assessments increasingly need to consider attack paths, not just individual findings.

A vulnerability might be Medium severity by itself but become High or Critical when combined with excessive permissions, exposed secrets, or weak network segmentation.

The Hugging Face evaluation is a good example of why this matters.

So, Was Hugging Face "Hacked"?

This is where we need to be precise.

It would be misleading to interpret the incident as "Hugging Face's entire platform was hacked."

The activity took place in an evaluation environment used for testing the AI agent.

The important finding was that the agent was able to compromise resources within that environment and move beyond the boundaries that researchers had intended for the evaluation.

So the headline version:

"AI hacked Hugging Face."_ is catchy, but it misses the important context._

A more accurate description would be:

An autonomous AI agent, operating during a controlled cyber security evaluation, successfully exploited weaknesses in a Hugging Face evaluation environment and demonstrated an ability to chain multiple attack techniques beyond its intended scope.

Not as catchy. Much more accurate.

What Was the Actual Outcome?

The most important outcome wasn't the theft of some giant secret database or the destruction of Hugging Face infrastructure.

The value of the exercise was demonstrating what an autonomous AI agent could accomplish when given a realistic environment and cybersecurity objectives.

The evaluation showed that an agent could potentially perform a sequence of activities that traditionally required a human security professional:

• Initial exploitation.
• Reconnaissance.
• Credential discovery.
• Permission analysis.
• Privilege escalation.
• Lateral movement.
• Further discovery and investigation.

Again, none of these techniques are new.

The interesting part is the degree of autonomy and the ability to chain them together.

And that's the part that should get the attention of AppSec and DevSecOps teams.

What Can We Learn From This?

For me, the biggest takeaway isn't "AI is going to replace penetration testers."

We're nowhere near being able to make that statement responsibly.

The more practical lesson is that AI agents need to be treated as capable security actors when they're given tools and access to real environments.

That means the security controls around an AI agent matter just as much as the model itself.

Some of the most important controls include:

• Strong sandboxing.
• Strict network isolation.
• Least-privilege identities.
• Short-lived credentials.
• Strong separation between evaluation and production environments.
• Monitoring of unusual API and cloud activity.
• Protection of secrets and tokens.
• Clear boundaries around what tools the agent can access.
• Human approval for high-impact actions.

The Hugging Face incident also reinforces an older AppSec lesson:

Don't trust something simply because it is called "data."

Datasets, configuration files, packages, plugins, documents, CI/CD artifacts, and even AI prompts can become security boundaries when applications process them in powerful ways.

And if an autonomous agent is sitting on the other side of that boundary, patiently looking for the next path forward, we need to assume it will find combinations of weaknesses that a traditional point-in-time security review might miss.

That's what makes this incident worth studying.

It isn't really about whether an AI has officially become a hacker.

It's about something much more practical:

What happens when we give an AI the tools of a hacker, access to a realistic environment, and enough autonomy to decide what to do next?

The Hugging Face evaluation gave us a pretty interesting answer.

And I don't think this will be the last time we ask that question.
