What Makes Japanese Video Games So Good?
The chain of circumstances that led to one of the world’s most dominant industries, and some of the best games ever created

In the summer of 1978, Japan appeared to run out of 100 yen coins.
Space Invaders had just launched, and it took over the country almost overnight. Cafes and tea rooms gutted their furniture and lined the walls with cabinets. By some accounts, the coin the machines ate for breakfast got so scarce that the Bank of Japan had to triple production just to keep the economy in change.
It's a wonderful story, and according to the historians who've gone digging through actual mint records, probably not quite true. The coin shortage was real enough, but the cause was more likely silver hoarding and inflation than a nation of teenagers feeding a shooting gallery. Taito, the company behind the game, was probably happy to let the legend spread anyway. A national coin shortage is free advertising.
I love this story because it's a myth that survived for decades on the strength of something true underneath it. Whatever actually happened to the coins, something undeniable happened to Japan's game industry in the years that followed, and it kept happening for the next four decades. Mario. Zelda. Dragon Quest. Metal Gear. Street Fighter. Resident Evil. Eventually Dark Souls and Elden Ring. One country, working under constraints nobody would choose on purpose, produced an outsized share of the medium's best work, and it never really stopped.
I teach game design for a living, and some version of "why are Japanese games so good" comes up from time to time. Students want a single cause: something in the culture, something in the founders, something in the water. I understand the impulse. But lasting strength rarely comes from just one source. In this case, though, you could be forgiven for believing it is the work of one man: a maintenance engineer who spent his whole career making a virtue out of what he didn't have.
Gunpei Yokoi joined Nintendo in 1965 to maintain the machinery on its playing card assembly line. Nintendo, at that point, had been in business since 1889, selling hanafuda cards out of a shop in Kyoto. What rarely gets mentioned alongside that fun fact is what happened in the decade before Yokoi arrived: company president Hiroshi Yamauchi took Nintendo public on a Disney card licensing deal and then spent the windfall on almost anything that moved. A taxi company. A love hotel chain. Instant rice. Nearly all of it failed. So, the playing card angle is often overhyped when people discuss this bit of gaming history. What you really need to understand about Nintendo at the the time, is that it was a cash-rich, publicly traded company run by someone willing to keep gambling across categories after most of the bets had already lost, and Yokoi arrived into that culture of expensive, tolerated failure right as it was casting around for its next act.
A few blocks and a few years away, a different kind of company was forming out of a different kind of wreckage. Sega, Taito, and Konami all trace back to the postwar amusement trade: importing, servicing, and repairing American jukeboxes, pinball machines, and slot machines, much of it built around supplying entertainment to US military bases in occupied Japan. Sega's earliest ancestor company serviced slot machines for an American base. Taito started out importing vodka and vending machines. Konami began life as a jukebox repair shop in Osaka. None of these companies set out to make games. They became mechanically excellent at keeping someone else's machines running, and that hands-on repair expertise is what let them start building original hardware once it made more sense to manufacture than to keep importing.
Even Capcom's origin loops back to that Space Invaders craze from the opening of this piece. Kenzo Tsujimoto ran a company called I.R.M., which licensed Taito's game and sold it under names like IPM Invaders and Capsule Invaders during the boom. When the Invaders craze retreated as fast as it had arrived, Tsujimoto was pushed out of the company amid the sales decline. He founded Capcom out of the wreckage in 1983, the same year Nintendo would win the American market almost by accident. Two very different companies, born in the same coin-fed craze, on opposite ends of its collapse.
So Japan didn't arrive at video games through one dominant company that happened to make good decisions. It arrived through at least two distinct lineages, a toy-and-gambling path and an amusement-import path, converging on the same destination from different directions at almost the same moment. Competition between distinct traditions tends to produce more interesting results than competition within one, and Japan had that variety built in from the start.
None of this explains itself without one more piece of infrastructure sitting underneath all of it, and it's the part of the story that rarely gets told alongside the design history.
By the 1980s, Japanese manufacturers controlled roughly half the world's semiconductor production, with NEC, Toshiba, and Hitachi at the top of the industry. That dominance was the product of deliberate industrial policy (MITI coordination, keiretsu financing structures, decades of investment) aimed squarely at chips, displays, and consumer electronics. Japanese game companies weren't importing the guts of their machines from somewhere else. The cheapest, most mature LCD screens, processors, and sound chips in the world were sitting in their own domestic supply chain, a few train stops away from the factory floor.
Every country's early game industry worked under brutal hardware limits, that was just the 1970s and 80s. All of them. But an engineer working under those limits in Japan had access to a deeper, cheaper, better-stocked parts bin than almost anyone else on earth. The floor underneath the hardware constraint was higher than it looked from the outside, and it's exactly the floor Gunpei Yokoi was standing on when he started arguing for something that sounded, on paper, like giving up.
A Difference In Philosophy
Yokoi's philosophy is usually translated as "lateral thinking with withered technology," and the idea is almost stubbornly simple: pick cheap, mature, well-understood components (the withered part), and put all your creative energy into using them in a way nobody has tried yet (the lateral part), rather than chasing the newest, most expensive spec sheet. The Game Boy is the canonical example. Its processor was already old news when it shipped in 1989. Its screen was a flat monochrome green while Sega's Game Gear and Atari's Lynx both shipped in color. Yokoi bet that a kid with a ninety dollar handheld and weeks of battery life would beat a kid with a hundred fifty dollar handheld that died halfway through a car ride, and he was right. The domestic parts bin from the previous section is what made that bet survivable in the first place. Withered technology only works as a strategy if withered technology is actually cheap, reliable, and sitting nearby.
Yokoi had a second, less famous habit that mattered just as much: a willingness to tear a project apart and restart it late in development if the core idea wasn't landing, a practice that later got a name inside Nintendo, chabudai gaeshi, literally "flipping the tea table." It's an uncomfortable thing for any studio to actually follow through on, since it means throwing away significant, sunk work on a hunch about feel rather than a spreadsheet. Nintendo kept doing it anyway, and still does.
But any philosophy as its limits. Yokoi's final major project at Nintendo was the Virtual Boy, a head mounted 3D display that launched in 1995 to headaches, poor sales, and discontinuation within a year. Withered technology applied to the wrong idea is still the wrong idea. The doctrine tells you how to build something cheaply and cleverly, not whether the something is worth building at all. Yokoi left Nintendo the following year, and by his own account and that of his colleagues, it wasn't specifically because of the Virtual Boy; he'd meant to retire at fifty and had simply kept postponing it. He founded his own company, worked on a handheld called the WonderSwan for Bandai, and was sadly killed in a car accident in October 1997, a little over a year after leaving the company he'd spent three decades shaping. The maintenance man who joined to fix card-cutting machines ended up defining how Nintendo makes hardware decisions to this day, including, eventually, the decision to keep chasing feel over horsepower well after he was gone.
North America's video game industry effectively collapsed in 1983. Cheap, low-quality cartridges flooded store shelves (Atari famously overproduced E.T. and reportedly buried the unsold copies), consumer trust cratered, and industry revenue fell from roughly $3.2 billion to around $100 million in about two years. Toys "R" Us started clearing video games off its shelves entirely.
Japan's console market wasn't hit the same way, and Nintendo used the opening deliberately. When it brought the Famicom to North America as the NES, it limited how many games any publisher could release per year, used a lockout chip to keep unlicensed cartridges off the system, and stamped every approved game with the Nintendo Seal of Quality. The seal didn't guarantee a game would be good. It guaranteed the console wouldn't be flooded with garbage the way the American market just had been. By 1988, Nintendo controlled something like 70 percent of a rebuilt North American market.
So they're geniuses right? Maybe, but this is a timing story more than a talent story. The crash happened where it happened largely for reasons specific to how the American third-party licensing market had run wild, not because Japanese developers were inherently more careful. But the response, treating quality control as a brand promise enforced with real teeth rather than a slogan on a box, was a genuinely Japanese contribution, and it became the template every console maker since has followed.
Japanese aesthetics have a word for something Western design vocabulary is oddly bad at naming: ma (間), the meaningful gap between two things. Not empty space, exactly; more like a held breath. It shows up in ikebana flower arranging, in the silences of Noh theater, in the way a traditional garden uses what isn't planted as carefully as what is.
Miyamoto has talked openly about resisting the pull to fill every moment of a game with stimulus, pointing to something as unassuming as the Tamagotchi as proof that appeal doesn't require horsepower. You can feel ma directly in the beat of silence before a jump lands, the empty room before a boss door, the pacing of a Zelda dungeon that lets a puzzle breathe before rewarding you. It's the same instinct behind jo-ha-kyu, the traditional pacing structure I've written about before: build slow, accelerate, resolve fast. Both ideas treat rhythm and restraint as design tools in their own right, not as gaps waiting to be filled with more content.
Miyamoto wasn't the only one who landed there independently. Fumito Ueda, directing Ico and Shadow of the Colossus at Sony's Japan Studio a generation later, built an entire practice he calls design by subtraction: stripping away the health bars, the dialogue, the UI chrome, until only the relationship between two characters is left standing in an empty landscape. Critics writing about Shadow of the Colossus have connected Ueda's minimalism directly to ma, and I think that's the right read. Two designers, a generation apart, working at different companies on different hardware, arrived at the same conviction: that trusting a player with nothing happening for a moment is harder to sell in a pitch meeting than trusting them with more content, and worth doing anyway.
When I think about "Japense video games," I think about the JRPGs from the 80s and 90s that I grew up playing. Secret of Mana, Chronotrigger, Phantasy Star, all of them had an incredible and unique aesthetic, not just in gameplay, but in their visual language.
Akira Toriyama had already made Dragon Ball one of the most popular manga in Japan when his editor pushed him toward a small RPG project in 1986. He agreed to design the characters and monsters for Dragon Quest, and his partnership with creator Yuji Horii lasted the entire series. Toriyama went on to design characters for Chrono Trigger and several other landmark RPGs, bringing an already-beloved visual language with him every time.
That particular pairing isn't replicable by wishing for it, but it points at something structural underneath it. Japan's manga and anime industries were already enormous, mature, and full of exceptional visual storytellers by the time games needed character artists of their own. A studio didn't have to grow that talent in-house from nothing; it could recruit directly from an adjacent industry that had already spent decades training illustrators and pacing experts on a weekly deadline. Very few countries had an adjacent talent pool of that scale and maturity sitting right next door, ready to walk in the door.
At the end of the day, you simply can't have a video game with graphic art. Japan had access to mature, skilled talent with a unique aesthetic, which gave them another leg up over the competition. It just happens that the game development world and the manga and anime industry had something else in common: a particular philosophy of craft.
Excellence In Craft
There's a Japanese word for taking pride in the craft of making something well, applied equally to sword-forging and car manufacturing: monozukuri. It's often tied to a career-long employment model, technicians spending decades perfecting one specific skill rather than job-hopping every two years. That model has eroded a lot in modern Japan, but its legacy is still visible in how long some development teams stay together and how much institutional knowledge compounds inside a single studio rather than resetting with every new hire.
It's worth remembering this instinct is centuries older than manufacturing. During the Edo period, Japanese craftsmen built karakuri, elaborate wooden automata that used concealed gears to serve tea or loose an arrow, purely to delight whoever was watching. There was no utilitarian purpose to a doll that pours tea. The entire point was the craft of the mechanism itself, and generations of makers dedicated their working lives to it. That's the same impulse Yokoi channeled four hundred years later into a D-pad, and it shows up in a smaller, stranger way in Japan's arcade culture too: because arcade revenue came one hundred yen at a time rather than one box sale at a time, developers had every incentive to make the fifth minute of a game feel as good as the first, and mastery itself became something worth designing for on purpose rather than as a side effect of difficulty.
You can watch the same instinct at work today at FromSoftware. Hidetaka Miyazaki has described the studio's approach to difficulty not as punishment for its own sake, but as a loop of risk, readability, and recovery: enemies hit hard, but their patterns are learnable, and death is meant to teach rather than humiliate. That's craft applied to a feeling instead of a physical object, and it demands the same patience the tea-serving doll did, years of iteration in service of one precise sensation, refined and refined again until it's the only thing left standing.
How To Design Like A Japanese Game Dev
None of this adds up to a formula anyone can copy wholesale, and I don't think that's the useful takeaway here anyway. What's useful is that every idea in this piece was, at some point, a specific decision someone made and was willing to defend against an easier alternative. Yokoi could have chased the color screen. Nintendo could have shipped whatever a publisher handed them in 1985. Miyazaki could have made his bosses more forgiving. Ueda could have added the health bar back in.
If you're designing anything right now, not just a game, there's a real question hiding in each of these. What's the mature, unglamorous technology you're avoiding because it isn't exciting to pitch, when it might actually be the more honest bet. Where in your product is the silence you're afraid to leave in, because filling it feels safer than trusting it. Whose adjacent craft could you be pulling from instead of building in-house from zero, the way a studio once pulled straight from manga instead of growing illustrators from scratch. None of these require a Japanese address. They just require the same willingness to bet on restraint that a maintenance man on a playing card assembly line had in 1965, and the honesty to admit, the way Yokoi eventually had to, that the bet doesn't always pay off, and you build the next thing anyway.
